Designing the Ideal Tech Stack outlines a pragmatic, system-first approach for improving accounting and service operations. It identifies common failure patterns: tool sprawl, disconnected data without a single source of truth, and low adoption where teams keep exporting to Excel. The session provides a mindset shift toward better systems rather than better tools, then delivers a three-step process: find friction, map core workflows, and choose tools that match the end-to-end flow and integrate with the core system for scalable, real-time reporting and effective AI use.

Designing the Ideal Tech Stack From Selection to Successful Adoption Graeme Crouch & Michelle Serna The Reality No One Says Out Loud You're paying for tools you don't fully use Your team still relies on spreadsheets and workarounds Your systems don't actually talk to each other Reporting is delayed, manual, or inconsistent Adding more tools won't fix it. 2 / 18 What This Session Will Give You A practical framework—not more software advice How to evaluate your current stack honestly How to design workflows before buying tools How Dynamics 365 + Power Platform + Copilot work together How to avoid expensive mistakes that set you back You'll leave with a roadmap you can act on Monday morning. The 3 Silent Killers of Tech Stacks 01 Tool Sprawl Too many systems solving overlapping problems. Every new tool adds cost, training, and integration risk. 02 Disconnected Data No single source of truth across finance, clients, and operations. Decisions made on stale info. 03 Low Adoption The system exists, but people don't use it. If your team exports to Excel daily, your stack isn't working. Michelle Serna & Graeme Malcolm | TruNorth Dynamics 4 / 18 The Mindset Shift The best firms don't have better tools—they have better systems A V E R A G E F I R M "What tool should we buy?" H I G H-P E R F O R M I N G F I R M "What process are we trying to fix?" The difference between a $200K mistake and a scalable foundation is asking the right question first. Michelle Serna & Graeme Malcolm | TruNorth Dynamics 5 / 18 What an Ideal Stack Actually Looks Like Not tools—capabilities One Financial System Your ERP is the backbone. Everything flows through it. One Client System CRM owns the relationship. Pipeline, engagement, communication. Automated Workflows Approvals, handoffs, and notifications happen without email. Real-Time Reporting Dashboards pull live data. No exports, no lag, no guessing. AI on Clean Data Copilot amplifies what works. But only if the foundation is solid. S T E P 1 Find the Friction Start where things break Where are you re-entering data? Double entry between systems means integration is missing. Where is email the system? Email is not a workflow tool. Critical steps in inboxes get lost. Where do approvals stall? If approvals live in email, they're invisible and untrackable. Where do you lack visibility? If leadership can't see pipeline or billing in real time, there are gaps. "Your inefficiencies are your roadmap. " S T E P 2 Map Your Core Workflows Every accounting firm runs on 3–5 core workflows O N B OA R D I N G R EV E N U E EX P E N S E S → → → → → → → Collection → Payment A DV ISO RY Reporting → Review → Client Advisory If your systems don't support these end-to-end, they're not aligned. S T E P 3 Choose Tools That Fit the Flow Integration matters more than features Does it reduce steps—or add steps? If a new tool adds complexity without removing friction, skip it. Will my team actually use it? The best feature set is worthless if adoption is low. Does it connect to my core system? Standalone tools create data islands. Integration is non-negotiable. What about 12 months from now? Choose tools that scale. Avoid solutions you'll outgrow in a year.

FAQs

What are the three silent killers of tech stacks described in the session?

Tool sprawl creates overlapping solutions and raises integration risk. Disconnected data prevents a single source of truth and leads to decisions on stale information. Low adoption means people avoid the system, often reverting to daily exports like Excel.

How does the session recommend evaluating a current tech stack honestly?

It starts by finding where friction occurs—data re-entry, email-based workflows, approval stalls, and visibility gaps. The goal is to expose missing integration and processes that cannot be tracked end to end.

What does an ideal tech stack focus on instead of buying more tools?

It centers on capabilities: one financial system as the backbone, one client system to manage relationships, automated workflows that remove email as a workflow tool, and real-time reporting via live dashboards. It also enables AI only when the foundation data is clean.
